Know the cost

Intentional Culture Affects the Bottom Line

Turnover, disengagement, and underdeveloped leadership capacity create real costs long before they show up clearly on a P&L. Use this calculator to estimate the annual cost of culture neglect in your organization.

How to estimate engagement

What percentage of your employees are…

  • Genuinely invested in their work and taking pride in their contribution?
  • Taking meaningful ownership and reliably following through?
  • Consistently contributing ideas and looking for ways to improve?
  • Demonstrating care for quality and actively helping the team succeed?
  • Showing active interest in learning, applying feedback, and growing?

Use these prompts to make a reasonable estimate. For a formal engagement measure, use an assessment such as Gallup’s Q12. Other assessments can provide useful proxies, though their scores are not directly equivalent to Gallup’s percentage engaged.

Replacement assumptions: frontline 25% · managers 50% · executives 100% of salary. Disengagement loss: 25% of salary. Starting values are editable planning assumptions.

RESEARCH AND ASSUMPTIONS

Why development can improve the return

21–28% lower turnover

Gallup estimated lower team turnover associated with its combined manager-development programs across 17 quasi-experimental studies. The programs included instruction, coaching, and peer learning; the finding does not isolate the contribution of each.

Gallup management-development research

37 randomized studies

A coaching meta-analysis covering 2,528 participants found a moderate positive overall effect on leadership and personal outcomes. This supports coaching as a development method, not a specific financial ROI or retention guarantee.

De Haan and Nilsson, 2023

Training builds shared skills. Coaching provides individual application and follow-through. Executive alignment helps reinforce those practices at work. Research supports these ingredients, but does not establish an effectiveness percentage for this program.

How to interpret this estimate
  • Replacement costs are planning assumptions: 25% of salary for frontline employees, 50% for managers, and 100% for executives.
  • Disengagement loss is assumed to equal 25% of salary for each disengaged employee. The cited studies do not establish this percentage.
  • Slider targets are your scenario assumptions. Research findings are not automatically applied to the calculations.
  • Annual benefit combines avoided turnover costs and estimated productive capacity recovered. These may not translate into cash savings, and overlapping costs should not be counted twice.
  • Net benefit subtracts the annual investment you enter. The return multiple divides annual modeled benefit before subtracting investment by the annual investment; 1.0X is break-even. Include internal participation costs if you want a full-cost estimate.
  • Results assume the target rates apply for a full year at unchanged headcount and salaries. Allow for implementation time; improvements may emerge gradually and may also reflect other business changes.
